How to Choose a Process Improvement Consultant in Australia 2026

Process Improvement Consultant

Pick the consultant who asks you lots of questions. They want to know how your work runs now. They want to find what is really causing the trouble. They set goals with you. And they tell you how the changes will happen.

Many people choose on price. Or on a method they know by name. Then a report comes in and nothing changes. This guide explains what a Process Improvement Consultant does, what to check, and what to ask before you say yes.

What does a consultant actually do?

A Process Improvement Consultant looks at how work moves through your business. They find where you lose time and money. Then they help you fix it.

They start by mapping how the work really happens. It is often not how it is written down. Then they look for delays, rework, waste and quality problems. They work out why each one happens. Last, they plan a better way of working with your team and help you start.

The last step matters most. A change only counts when it is done and checked.

Why businesses need help with processes

Most managers can feel when something is off. Orders take too long. The same mistakes keep coming back. Approvals sit in an inbox for days. Two people do the same job in two ways.

You may also see these:

  • Jobs wait between steps

  • Work is done twice because it was wrong the first time

  • Time goes on steps the customer never sees

  • Quality changes with who does the job

  • Nobody knows who owns a handover

  • A new process works for a few weeks, then old habits come back

When you see it every day, it feels normal. Someone from outside can spot what your team is too busy to see.

Better processes matter for the whole country too. The Productivity Commission's 2026 productivity bulletin says Australia's multifactor productivity fell 0.5% in 2024-25.

What to look for when choosing a consultant

Do they start with your problem?

Be careful if they have the answer before they ask a question. A good Process Improvement Consultant asks what is going wrong, where it happens and what it costs you.

Can they find the root cause?

If you only fix the surface problem, it comes back. So ask how they find the real cause. A clear method that uses data helps. Lean Six Sigma's DMAIC is one example.

Say a job is slow. Adding more people does not help. The cause could be the same data typed twice. It could be approvals that nobody owns. Or work could be sitting between two teams. Each one needs a different fix.

Have they done this kind of work before?

Look for someone who has solved problems like yours. The problem matters more than the industry. Ask how they have handled delays, rework, slow work, poor quality or changes that did not last. Their answers will tell you a lot.

Will they help you put it into practice?

Many projects fail here. A report cannot change how people work. So ask what help you get after the advice.

How will you know it worked?

Agree on the numbers at the start. Time taken, error rates and rework are common ones. If they cannot say how you will know it worked, that is a bad sign.

Will they work with your people?

Your team knows where things go wrong. They know what is annoying and what will work. A good consultant listens to them and checks it against the data.

Do they see the bigger picture?

Problems often link to roles, tools, structure and culture. A business transformation consultant looks at all of these together. If not, you may fix one thing and break another.

Questions to ask before you choose

Try these on your first call:

  1. How will you learn about our problem before you suggest anything?

  2. How do you find the root cause?

  3. Have you solved problems like ours before?

  4. What do you need from our team, and how much of their time?

  5. What help do we get to put the changes in place?

  6. How will we measure progress, and when?

  7. What will change for our people each day?

  8. Who will do the work?

  9. What can we do on our own when you leave?

Good answers are clear. You should hear how they will work, where your team fits, what result to expect and how you will track it.

Lean Six Sigma, Agile, ISO or something else?

Do not pick the method first. Understand the problem, then pick.

Lean Six Sigma suits waste, delays and uneven quality. Agile suits teams that need to deliver faster and change direction quickly. ISO 9001, ISO 27001 and ISO 20000 suit businesses that need a proper quality, information security or IT service system. They also suit businesses getting ready for an audit.

Many businesses need a bit of each. That is why we use NWOW (New Ways of Working). It mixes Lean, Agile and Six Sigma into one plan built around your goals and your team.

How 6 Sigma Consulting can help

We are based in Melbourne. We work with Australian businesses on their process and change needs, on-site or online.

Our consulting covers Lean, Agile and Six Sigma work, ISO compliance and audit support, and business excellence and transformation advisory. We use tools like value stream mapping (VSM) and OKRs. We also do IT service management work, such as SLAs and change management.

Puneet Singh Thakur leads the work. He is a Lean Six Sigma Master Black Belt and a Lean & Agile Transformation Coach.

A project can include looking at your current process, finding root causes, setting clear targets and helping with rollout. What we use depends on your situation. It is never one fix for everyone.

When is it time to call someone?

Think about calling a Process Improvement Consultant if:

  • The same problems keep coming back, even after you tried to fix them

  • Your team is too busy to step back and look at the whole process

  • Growth or change is putting pressure on how work gets done

  • You need to get ready for an ISO audit or certification

  • A change project has stalled

Why the first conversation matters

The first chat sets the direction. If the problem is unclear, the fix will be too.

Before you talk to anyone, write down three things. What is going wrong, and where? What would "better" look like? What matters most right now? Rough notes are fine.

Ready to talk? Start with the Business Discovery form

If you are facing process, performance or change-related challenges, the first step is to complete the Business Discovery form.

The form helps us understand your current challenges, desired outcomes and areas where consulting support may be required. It provides a straightforward way to share your requirements and begin the discussion, with no obligation.

Frequently asked questions

How much does a consultant cost?

It depends on how big the problem is, how long the work runs and how much help you need. Be careful if a firm gives you a price before they understand your situation. A good consultant agrees to the work first, then explains what you are paying for.

Get outside help when the same problems keep coming back, or your team is too busy to look at the whole process. It also helps when you need special skills, like getting ready for an ISO audit.

Write down your main problems, what "better" would look like and what matters most right now. You do not need the answer.

Industry experience helps, but the problem matters more. A delay in a warehouse and a delay in a finance team can have the same root cause. Ask for examples of similar problems.

Yes. We are based in Melbourne and work with businesses across Australia, both on-site and online. Our consulting approach is tailored to each organisation’s processes, challenges and goals.
