Business Transformation vs Process Improvement: Which Do You Need?

5 min read

Business transformation vs process improvement comes down to the size of the problem. Process improvement makes one process work better. Business transformation changes how a large part of the business runs.

A small problem doesn’t need a huge project. But fixing one step won’t help if the cause is spread across the business. This guide helps you choose. We’ll also say when business transformation consulting is worth it, and when it isn’t.

What Is Business Transformation?

Business transformation is a big shake-up. It changes how a business works day to day, from strategy and people to systems and structure.

Say a company grows fast. The old systems can’t handle new customers, and teams use their own tools. Fixing one form won’t solve that. The business may need a new way of working, better systems and clearer roles.

That’s where business transformation consulting comes in. At 6 Sigma Consulting, we bring people, processes and tools together. The goal isn’t changing for its own sake. It’s a business that works better and can handle what comes next.

What Is Process Improvement?

Process improvement means making one activity work better. It might be approving quotes, processing orders, managing stock or closing audit findings.

Two methods are common. Lean cuts waste, such as waiting, extra steps and repeat work.

Six Sigma uses data to find and reduce errors. Together, they’re called Lean Six Sigma. Many teams use its five steps, called DMAIC: Define, Measure, Analyse, Improve and Control. The American Society for Quality says DMAIC is used to improve existing processes.

Say a quote takes five days to approve. A team maps the steps, measures the delays and tests a simpler way. That’s the work Six Sigma consulting covers.

How Is Business Transformation Different From Process Improvement?

None of this is a hard rule. Start with the problem you actually have.

When Should a Business Choose Process Improvement?

This is the right call when you know exactly where it hurts. People redo work because details get lost. Orders stall at one step. Approvals sit in someone’s inbox. The same gap shows up in every internal audit.

Hypothetical example: a manufacturer types every order into two systems. Sometimes the details don’t match, and the warehouse sends the wrong item. A team follows one order from sales to the dock, finds where the details change and fixes that step.

This one is made up, not a client story. But it shows the idea. If the business model works and just one part is struggling, fix that part.

When Is Business Transformation Needed?

Transformation is for trouble that spreads. Think fast growth, a merger or a new market. Old systems that can’t keep up. Staff who aren’t sure who makes which decision. Or a fix that works in one place while the same problem shows up in another.

Hypothetical example: a professional services firm doubles in size. Every team runs its own system for quotes, tracking work and reporting. Managers can’t see the whole picture. Cleaning up one spreadsheet won’t help. The firm needs shared processes, clear roles and a single way of reporting.

That’s a job for business transformation consulting. A consultant looks at how the pieces connect and plans the change in steps. Nobody has to change everything at once. You set priorities first and test each change.

Why Australian Businesses Need to Focus on Both

Productivity is about how well time, skills and systems are used. The Productivity Commission reports that over the year to June 2026, output rose 2.1% while hours worked rose 2.4%, so labour productivity fell 0.2% (Productivity Commission, September 2026). Over that year, hours grew faster than output.

Process improvement cuts delays, repeat work and errors. Transformation fixes wider problems, like disconnected systems or an operating model that no longer fits.

Quality standards are changing as well. ISO says ISO 9001:2026 has replaced ISO 9001:2015. The new edition puts more weight on leadership, quality culture and ethical behaviour. It also treats risks and opportunities separately (ISO, September 2026). If you’re certified, you have three years to move across. Your certification body can confirm your dates. Our ISO consulting services can help you get ready.

Do You Have to Pick Just One?

Not at all. A lot of businesses do both. Transformation sets the direction, and process improvement helps each team get there.

Lean Six Sigma finds waste, errors and their causes. Agile consulting helps teams deliver in small steps and adjust to feedback. ISO management systems support clear, written processes. And continuous improvement consulting helps teams track results and keep good habits.

We also use a framework called NWOW (New Ways of Working). It brings Lean, Agile and Six Sigma together. You can read more on our transformation advisory page.

How to Choose the Right Approach

These four questions usually make the choice clear.

  • Can you name the problem? If it sits in one step or one process, look at that process first.

  • Does the same problem keep coming back? If fixes don’t last, the cause may be other teams, systems, roles or decisions.

  • Is the business changing direction? A new business model, fast growth or a big technology change may need transformation.

  • Do you have reliable data? Measure first. Useful numbers include processing time, error rates, rework, complaints and costs.

Start with evidence. Test a change. Measure the result. If the problem is bigger than one process, widen the review before you spend on a large programme. If you can’t name the process at all, a short check of the business is a good first step in business transformation consulting.

Frequently Asked Questions

Is process improvement part of business transformation?

It can be. Transformation often includes improving single processes. But a business can improve processes without changing its whole operating model.

Not usually. A lot of small businesses just need to fix a few key processes. Think about transformation when strategy, structure, systems or ways of working need a wider change.

A process improvement consultant focuses on particular processes, usually with Lean and Six Sigma tools. A transformation consultant looks at the whole business, including people, systems, structure and strategy. Plenty do both.

Ask three things. Does it happen in one area? Does it happen at the same step? Can you show it with data? If it shows up in many teams, or keeps coming back, the cause may be wider.

ISO 9001 is the international standard for quality management systems. It helps a business keep processes steady, look after customers and keep improving. Certified? Ask your certification body about the move to the new edition.
